What Is the Problem?

A dashboard without retirement does damage three ways.

Attention splits silently

The seat-holding metric looks innocent — “leave it, might be useful.” But every row draws a share of the reading eye: on a fifty-row page, five critical slopes hunt for a stage among forty-five extras. The attention budget must be managed like the money budget; a metric that produces no decisions does its damage by stealing speed from the ones that do.

The dashboard becomes a history museum

The daily row of a finished campaign, the weekly chart of a closed channel, the breakdown of a departed customer type — all live on. A museumified dashboard sends two messages: where nothing is ever removed, nothing is important; and the page exists to be filled, not read.

The newcomer is born into noise

Even the most apt metric added to a crowded page goes unnoticed: no baseline reading, no threshold discussion. The real victim of metric inflation is not the old rows but the new and valuable one — noise squats in the nursery where signal should be born.

Why Does It Happen?

One-way growth has three roots.

Admission has a ceremony; removal has none

A new metric arrives with a meeting, a tool, a flush of excitement; removal has neither rite nor calendar. Order requires symmetry: if entry has a gate, exit needs one — the retirement round is that gate.

“Might be useful” is assumed free

Keeping costs nothing visible, so nobody objects. Yet the bill runs in three items: preparation time, reading attention and — dearest — false confidence: the row assumed watched but never looked at manufactures a feeling of “under control”. Like data lying fallow, a metric lying fallow is never free.

A metric is somebody’s memento

Every row has a past: someone’s project, the indicator of someone’s era. Removal proposals retreat before the fear of touching a person. This is exactly why the retirement test must be written — the row is retired by three questions, not by a colleague; nobody erases anybody’s memory, the arrangement simply runs its rule.

How Is It Done?

The round is three steps; one hour, once a quarter.

Step 1: put the three questions to every row

Each metric on the dashboard and in the report templates faces three questions in order. One: in the last two periods, which decision did this number influence — can a date and a task be named? Two: does it have a decision sentence — threshold, task and owner in writing? Three: if it vanished tomorrow, who would notice, and when? A row with no concrete answer to any of the three is a retirement candidate. Answers come from records, not recollection — trigger logs and reading pages are the round’s evidence file.

Step 2: retiree to archive, the rest into tiers

Retirement is not deletion: the data may keep collecting; the row moves from daily view to the archive page — recallable the day a question needs it. What remains splits into two tiers: the reading page’s core (the sentenced, thresholded minority) and the context shelf (support metrics scanned quarterly). This tiering is what makes the reading table’s one-page rule possible at all.

Step 3: put a rule on the entry gate

The round’s standing output is a gate rule: a new metric enters only with its decision sentence — no row joins the page until which decision it triggers, at which threshold, is written. A second rule is optional but strong: one in, one out — the core page’s length is fixed; a new candidate takes its seat from a retiree.

How Long, at What Cost?

The round’s economics are scythe economics: short work, long relief.

One hour a quarter

The first round runs long — years of rows have piled up; later ones settle at an hour. Attached to the reading table’s period close, the round needs no calendar of its own: the quarter’s final table runs half an hour longer and swings the scythe too.

The first harvest surprises

In a typical first round, more than half the rows fail the three questions. That is not a failure report but an announcement of relief: the surviving core breathes for the first time, the page fits one screen for the first time, and reading time halves. The scythe’s first sweep is the arrangement’s most visible win.

The yield reads in the signal’s voice

On a thinned page, slope changes stop escaping notice, threshold approaches show early, and a new metric is born into the attention it deserves. Few rows do not mean weak measurement — sharp measurement lives in sparseness, not in crowds.

Reading retirement as a performance grade

A row’s retirement does not mean it was ever useless: it served its era, delivered its decisions, finished its job. The round’s language is built accordingly — not “this metric failed” but “this metric’s decision has closed.” Get the language wrong and everyone defends their own rows, and the scythe stops swinging.

Skipping the round in crisis, forgetting it in plenty

The busy quarter says “not now”, the calm one says “no problem anyway” — both seasons eat the round. The scythe runs on the calendar, not on mood; the quarterly rhythm closes the door on both excuses.

Letting the archive become a second dashboard

The archive page can swell into a shadow dashboard demanding its own readings. The archive’s rule is plain: not browsed, but summoned — opened when a specific question arises, never part of routine reading. The shadow dashboard is the same weed growing back behind the scythe.
