With All This Data, Why Can’t I Decide?

💡 Kısaca: “I have data but I can’t decide” comes from the businesses that have set up their digital tools best.

I have data but I can’t decide” comes from the businesses that have set up their digital tools best. Panels full, reports regular, charts colourful — and the meeting still ends with “I think”. 🌀

Short answer: lots of data, no question. Data without a question is noise; a decision comes not from the data but from the question. Data answers the question that’s asked; it stays silent on the one that isn’t.

Below: the mechanism, four symptoms, how data wears you out, why the team waits, and how to find the question. 🔍

HOW

How does the mechanism work?

I have data but I can’t decide is a problem of excess, not shortage.

Why isn’t the question asked?

Because when the tool was installed someone said “let’s measure everything and look later”. Later never came. Whoever measures everything has asked nothing.

Four symptoms

BU BÖLÜMÜN ÖZETİ

  • The meeting ends with “I think”
  • Nobody knows what to do when the report arrives
  • Every number contradicts another
  • The decision gets postponed

Data without a question gives itself away.

The meeting ends with “I think”

The report is presented, everyone looks, the decision is made by feel. The report decorated the decision; it didn’t determine it. 🗣️

Nobody knows what to do when the report arrives

It’s read, it’s closed. If there’s no action after reading, the report isn’t tied to a decision — cause in the nobody-reads-the-reports article. 📄

Every number contradicts another

One is good, one is bad; which to look at isn’t clear. There’s no source hierarchy — the why-numbers-don’t-match article. ⚖️

The decision gets postponed

“Let’s watch one more month.” Data grows, the decision doesn’t come. Postponement comes not from a data shortage but from a question shortage; a month later the same shortage exists. ⏳

HOW

How does too much data wear you out?

Not a lack of information; a depletion of attention.

Decision fatigue

A mind looking at fourteen numbers makes fourteen small interpretations and can’t make the big decision. A mind looking at few numbers makes the one big decision. Fatigue comes not from data but from unselected data. 😮‍💨

Not a lack of information; a depletion of attention.

False confidence

Lots of data gives the feeling “we know everything”; yet no question has been answered. That feeling is more dangerous than no measurement because it stops the search. 🪞

WHY

Why is the team waiting for a decision?

Data without a question locks up not only the owner but the team.

Numbers exist, owners don’t

When fourteen indicators are sent to everyone, none belongs to anyone; the salesperson looks at cost, the ad manager at closing rate, and both say “that’s not my number”. When the question is chosen, every number gets an owner, and the owner knows what to do on seeing it. Data doesn’t lock a team; ownerless data does. 👥

Data without a question locks up not only the owner but the team.
HOW

How is the question found?

By looking at the calendar, not the data.

📝 Field Notes

We sat in on a management meeting: twenty minutes of report, twelve charts. Then the partner asked: “so what do we do?” Silence. We asked one question: which decision do you want to leave this meeting with? “Whether to open a new branch.” For that question two of the twelve charts were needed, ten were not. The decision was made in the same meeting. A report fills a meeting; a question ends it.

📖 Quick Glossary

Question: the decision to be made this month. Signal: a number serving the decision. Noise: a number not serving the decision. Watching month: a month with no decision, where only direction is tracked.

⚡ Quick Summary

Lots of data, no question. 🌀 Data describes what happened, not what to do. Four symptoms: “I think”, reports read and closed, contradicting numbers, postponement. The question is found in the calendar: this month’s most expensive and nearest decision.

🎯 Next Step

Let’s find this month’s question together and pick three of the fourteen indicators — the first review is free: the digital audit. Scope on the consulting page. 🔍

Frequently Asked Questions

Sık Sorulan Sorular

Why doesn’t data produce decisions?

Because data describes what happened, not what to do. Visits went up — what should I do? Cost went down — what should I do? A number on its own names no action. What names the action is which decision the number is tied to. 📊

What does the question change?

Everything. The question “should I raise the budget” renders eleven of fourteen indicators meaningless and three mandatory. A question is a filter: it cuts the noise and leaves the signal. ❓

What will I decide this month?

Look at the calendar: this month is it budget, price, channel or people? Which is most expensive and nearest? That is this month’s question. Then: which three numbers are needed to answer it? Everything else to the second page — selection in the which-three-numbers article. 📆

And if there’s no question?

Then there’s no decision that month, and that’s fine: the dashboard closes, the month is a watching month. Looking at data in a month with no question produces anxiety, not decisions. All questions on the consulting page. 🧘

What if I need to make several decisions at once?

Order them: the most expensive and nearest first. Each decision with its own three numbers, on a separate page. Looking at three decisions at once is looking at none; looking in sequence makes all of them.

We worked so hard to collect the data; was it wasted?

No; the data sits on the second page and is ready when the question arrives. What’s wasted isn’t collecting but looking without a question. Collected data gains value in a day once a question is chosen.

Who should set the question?

Whoever will make the decision — usually the owner. Team and consultant find numbers; they don’t ask the question. Without an owner of the question no dashboard produces a decision.
