These two branches sell some of the same goods, draw on the same wholesalers and look alike from outside. On the set-up side they are not the same work. Even so we compare no figures: a DIY store’s set-up rises several times over within itself as province, floor area, storage and range change, while hardware’s span is narrower. Figures only blur the picture.

Instead we compare them by load, across nine criteria: which item grows heavy where, which outlay turns compulsory, which decision cannot be undone. Then the DIY store’s own items go into a table, with the order of spending and the limits of saving.

Where the real division lies

The division shows in the floor area but does not come from it. Hardware is a business of density, holding small material in drawers. A DIY store is a business of logistics, moving bulky material by pallet and by case.

In hardware capital is tied to the number of lines; in a DIY store, to volume. That single sentence explains the whole set-up gap. Rent, racking, vehicles and staff all follow from it.

The last row is the heart of it. Hardware can shrink; a DIY store cannot. Pulling the scale back means dismantling the racking and giving up the space, leaving most of the set-up money behind.

Three decisions that enlarge the budget

  1. Going deep on chemicals and paint: it opens the storage, ventilation and fire items together
  2. Taking heavy lines such as ready-mixed concrete, timber or tiles: floor, racking and vehicle load all grow at once
  3. Aiming at builders and site customers: turnover rises, but credit sales ask for extra cash in the set-up budget

All three are sound. Taken together, the set-up budget stops being controllable. The right course is to choose at most one in the first year.

Hardware sets up lighter, opens faster and shrinks when it must. The advantage ends once the customers turn into tradesmen and builders. They then want small and bulky material from one address; failing that, they go to the DIY store.

The least reckoned item: the floor and its loading

The item missed most is the load capacity of the floor. Full heavy-duty racking puts a serious weight on it, and where the premises will not carry that, strengthening becomes a heavier item than the racking itself.

The second is vehicle access. At an address where a lorry cannot manoeuvre, every delivery means extra labour, and that cost repeats for months. Both are measured before the lease is signed; afterwards they are expensive to solve.

  • Possible: breadth of categories, second-brand alternatives, the delivery vehicle, frontage dressing
  • Possible: the office corner, decorative lighting, the opening campaign
  • Not possible: racking engineering and floor strengthening, the loading ramp

The rule here: nothing that carries the load is ever saved on. Categories are narrowed, brands reduced, the vehicle left for later; but racking, floor and the fire side go in complete on the first day. Which to begin with

With limited capital and an unfamiliar area, hardware carries less risk: reversible, able to shrink, and it grows by teaching you the demand. Know the area, see building work and hold builder contacts, and a DIY store can be set up outright.

There is a third way: open as hardware and sell the bulky lines to order. Stock load stays light, customers are not lost, and which category to deepen shows itself.
