How do you organise warehouse counts?

How do you organise warehouse counts?

What’s in the warehouse? The system says one thing, the shelf another. Counting happens once a year, stopping work for two days, and the results still don’t match. 📦

If warehouse data is unreliable, sales sell products that aren’t there and purchasing rebuys what is. The gap between record and shelf is money.

Short answer: the warehouse goes digital with shelf locations, in-and-out records and small cycle counts. Instead of one big annual count, a small section is counted each week. 🔄

FOUR

Four signs of an unreliable warehouse

BU BÖLÜMÜN ÖZETİ

  • System yes, shelf no
  • Hunting for products
  • Dread of the big count
  • Invisible losses

Familiar gaps. 🔍

System yes, shelf no

A sold product can’t be found; an apology goes to the customer. 😬

Hunting for products

Minutes spent looking for items with no known location. 🔦

Dread of the big count

A two-day count; results still doubtful. 📅

Invisible losses

Broken or lost items never leave the records. 💔

SHELF

Shelf locations

BU BÖLÜMÜN ÖZETİ

  • A code for every shelf
  • A place for every product
  • Labels
  • Recording moves

Four rules. 🗺️

A code for every shelf

Section-shelf-bin, e.g. A-3-2; simple and readable. 🔤

A place for every product

The product record holds its location; you go, not search. 📍

Labels

Visible shelf labels, ideally barcoded. 🏷️

Recording moves

When an item moves, its location is updated. 🔄

INANDOUT

In-and-out records

BU BÖLÜMÜN ÖZETİ

  • Goods in
  • Order out
  • Returns in
  • Write-offs

Four moments. 📝

Goods in

Incoming goods are counted and recorded at once; see the purchasing guide. 📥

Order out

Prepared orders are deducted from stock. 📤

Returns in

Returned items are checked and go back into stock. ↩️

Write-offs

Broken or spoiled items are recorded with a reason. 🗑️

CYCLE

Cycle counting

BU BÖLÜMÜN ÖZETİ

  • Small sections
  • Valuable and fast-moving first
  • The reason for gaps
  • An easier year-end

Four principles. 🔢

Small sections

One shelf group each week; work doesn’t stop. 🧩

Valuable and fast-moving first

Best sellers and expensive items counted more often. ⭐

The reason for gaps

Gaps are corrected with a reason; the same error doesn’t repeat. 🔍

An easier year-end

With cycle counts done, the year-end count is short. 🏁

FOUR

Four common mistakes

BU BÖLÜMÜN ÖZETİ

  • Recording later
  • Everyone in the warehouse
  • Silently fixing gaps
  • Starting with technology

All four widen gaps. 🚧

Recording later

“I’ll enter it tonight” gets forgotten. 🌙

Everyone in the warehouse

Unowned removals are unrecorded removals. 🚪

Silently fixing gaps

Without a reason, the gap repeats every month. 🔁

Starting with technology

Without shelf locations and discipline, a barcode scanner is useless. 📟

WHAT

What should I do today?

BU BÖLÜMÜN ÖZETİ

  • Step 1: count ten items
  • Step 2: code the shelves
  • Step 3: a weekly count schedule
  • If you want help

Three steps, one hour. 🪜

Step 1: count ten items

Ten best sellers; do records and shelves match? 🔢

Step 2: code the shelves

Section-shelf-bin; start with one section. 🗺️

Step 3: a weekly count schedule

One shelf group a week; owner and day set. 🗓️

📝 Notes From the Field

At a distribution company the annual count took two days and results still didn’t match the records. Shelves got section-shelf-bin codes, goods in and write-offs were recorded immediately, and one shelf group was counted each week. Most gaps turned out to come from returns recorded late. The gap between record and shelf shrank noticeably and the year-end count took half a day.

⚡ Quick Summary

Unreliable warehouse data leads sales and purchasing to wrong decisions. 📦 Shelf locations, instant in-and-out records and small cycle counts digitise the warehouse. Goods in, orders out, returns and write-offs are recorded at once. Gaps are corrected with reasons. Discipline comes before technology.

Frequently Asked Questions

Sık Sorulan Sorular

Is a barcode system essential?

It adds speed and accuracy, but shelf locations and recording discipline come first. In a small warehouse, regular recording alone makes a big difference.

How often should we count?

Best sellers and valuable items often, the rest less. A weekly small-section count is a good rhythm for most warehouses.

Why record write-offs?

Unrecorded write-offs show up as stock gaps with no explanation. Recording them with reasons reveals preventable losses.
