AI tools used without any rules turn up in a fifth of all data breaches. IBM’s annual breach report attaches a figure to it: a high level of shadow AI adds around 670,000 dollars to the average breach cost. Unauthorised tools were involved in roughly 20 percent of breaches. So one in five incidents passes through a tool nobody knew about.

Shadow AI means staff reaching for tools nobody approved. It happens for a simple reason. No rule exists. Nobody acts in bad faith here; they just do not know what is expected of them.

Discovery and containment together average 241 days. Incidents dragging beyond two hundred days carry noticeably steeper bills. What matters is duration, not occurrence.

Training data is an asset too

The report says AI datasets deserve the same care as financial records. That applies to small firms too. Data you hand a tool now sits outside your walls. Getting it back is not always possible. A data inventory answers that question.

First step: ask about current use

Go round the team and find out which tools are actually in play. Frame it as fact-finding rather than an investigation, or you will get incomplete answers. What stays hidden cannot be governed; what surfaces gets tidied up quickly. A single meeting covers it.

Next step: open a corporate account

With a personal account you do not set the terms. A corporate account lets you read the policy and choose. Retention periods and training use are written there. Where cost rules that out, set boundaries instead: name the tasks that a personal account may handle and the ones it may not. The rule-writing method sits in a separate piece.

The cost of shadow use is not the tool’s price. It is the price of not knowing where the data went.
